The Lead Machine

One machine produces booked appointments in one niche. We sell them to many operators in that niche. Nobody owns us, and nothing a buyer can take away.

A factory selling output, not an agency serving clients

We own a machine that produces qualified appointments in ONE niche, and we sell those appointments to MANY operators in that niche at a fixed price each.

Agency vs machine

Same skill, opposite economics. The retainers we hold now (Ron, Allan, Boss IP) stay as the cash bridge, capped at 4 clients. They fund the build and become the case studies.

Already proven at scale. This is the same machine shape as the USD1M/month dropship era: ads to funnel to conversion, at volume. Lead gen just has better unit economics: RM80+ margin per appointment instead of a few dollars per order, and no inventory, shipping, refunds or customer service.
03 · The unit

What we sell: a qualified appointment

Never a lead. Never a form fill. The definition goes in writing before the first sale, because quality disputes kill these businesses more often than bad ads do.

Fails any check → free replacement, never a refund. Replacements are budgeted at 10 to 15% of volume. Refunds turn every appointment into a negotiation; replacements keep it a product.
04 · Pricing

Charge 3 to 8% of what the appointment is worth to the buyer

job value × their close rate = value of one appointment
that value × 3–8% = our price

solar: RM17,000 × 20% = RM3,400 charge RM150–250

At RM200 the buyer makes about 17× on every appointment. That is why it sells. Underpricing at RM120 gives the margin away for nothing.

06 · The machine itself

Eight stages, end to end

Offer

one hook, price floor PUBLISHED on the page. A floor filters price shoppers for free; a quote gives them a number to grind down.

3 separate creatives: EN, BM, CN. Never one English ad. The "honest expert" hook: sell them less than they asked for. Three MY operators already run it.

qualifier questions up front, floor visible, language captured as a field.

WhatsApp automation plus one human or AI check against the 5-point definition.

a real time slot, confirmed, with a reminder sequence.

A bonus the agency never had: a whole niche can reach Meta's 200–250 leads/month threshold for Conversion Leads optimisation. A single client never could. Until then: optimise on the frequent event (lead), never the rare one (appointment), and report cost per appointment only. Never CPL.
07 · The pitch

What the buyer hears

RM200 per appointment. Homeowner, landed house, bill over RM200 a month, already knows solar starts around RM17,000, and has picked a time slot with your salesperson. Not contactable or not qualified? You don't pay for it. Blocks of 20. No retainer, no contract, no ad spend.
